What that model produces is a recognizable face on a poster, not a sustained feedback loop. Effective physician champions need protected time, a formal channel to escalate workflow concerns, and authority to pause and revise processes that aren't working. Without those three things, the title is decorative.
Champions who lack authority become the people staff complain to instead of the people who fix things. That's a different job, and it burns them out fast.
Training Timing Is Structured Backwards in Most Rollouts

EHR implementation is usually owned by IT. Clinical workflow design is usually owned by nursing leadership or the CMO's office. Those two groups rarely share accountability for adoption outcomes, which means neither group is fully responsible when adoption fails.
IT closes tickets. Clinical leadership manages staffing. The space between a broken alert configuration and the nurse who ignores it belongs to no one's job description. That gap is where most post-go-live failures quietly accumulate.

Labeling adoption failure as a change management problem frames it as a human resistance issue. That framing lets the system design off the hook. It also implies that the correct intervention is persuasion, communication, and culture work, rather than workflow redesign.
Some resistance is legitimate. When nurses report that a new medication reconciliation process takes four times longer than the old one, they aren't resisting change. They're identifying a design flaw that will get worse as patient volume returns to normal.
